Starting a new PM job (or first PM job) requires deliberate ramp. Mishandled, you drift into ticket-pushing. Handled well, you build credibility quickly. The 90-day playbook is standard for a reason.
Onboarding playbook.
Use these three in order. Each builds on the one before.
Explain in one paragraph the 30/60/90 PM onboarding framework.
Walk me through the day-by-day plan for the first 30 days.
Given a PM stepping into a struggling product (4 quarters of missed goals), how do the first 90 days differ from a normal onboarding?
DAYS 1-30 — LEARN:
Goal: understand the product, team, customers, strategy.
Actions:
- Use the product daily.
- Read all docs (PRDs, strategy memos, postmortems).
- 1:1 with every team member.
- Customer interviews (5+).
- Shadow customer support.
- Sit with sales calls (2-3).
- Read 6 months of metrics.
- Don't make big decisions.
Mistakes:
- Trying to change things in week 2.
- Ignoring customer-facing teams.
DAYS 31-60 — DIAGNOSE + PLAN:
Goal: form a hypothesis of what matters.
Actions:
- Write your "what I've learned" memo.
- Identify top 3 problems / opportunities.
- Pitch your hypothesis to your manager.
- Get feedback.
- Refine.
Output: a 90-day plan with priorities.
Mistakes:
- Picking the loudest stakeholder's priority.
- Reinventing what's working.
DAYS 61-90 — SHIP SMALL WINS:
Goal: prove you can deliver.
Actions:
- Ship 1-2 small visible improvements.
- Build relationships through delivery.
- Establish your PM rituals (weekly update, customer interviews, etc.).
Output: visible improvement + trust.
Mistakes:
- Trying to ship a 6-month project in 30 days.
- Skipping rituals to focus on shipping.
DAYS 91+:
Now you're operating. Bigger bets become possible.
WHAT TO AVOID:
- Promising big plans in week 1.
- Criticizing predecessors.
- Ignoring your manager's 1:1.
- Drifting toward ticket work.
OPENPED PM ONBOARDING (HYPOTHETICAL):
Day 1: read CLAUDE.md, PRD archive, last quarter's metrics.
Week 1: meet every team member.
Week 2: 5 customer interviews + shadow CS.
Week 4: write "What I've Learned" memo.
Week 8: agree 90-day plan with manager.
Week 12: ship first improvement (improved onboarding tutorial).
PM JOB:
If new: follow this. If hiring: hold the new PM accountable to this.
